“Is my staff actually hardworking or not?”
Many small business owners judge staff on gut feeling. Staff who always look busy are seen as hardworking. Quiet staff are seen as making less effort. When it is time for a pay rise or bonus, decisions are based only on memories of the last few weeks.
As a result, staff who truly contribute feel unappreciated, and underperforming staff do not realise they need to change.
KPIs are not just for big companies
When people hear KPI, many picture long forms, expensive systems and hours-long meetings. For a small business, a KPI is really just one simple question: what results do we expect from this role, and how do we know they have been achieved?
Once that answer is written down and agreed together, performance appraisals no longer depend on gut feeling.
How to start building simple KPIs
1. Start with the job scope
Good KPIs come from a clear job scope. If staff themselves are unsure of their main responsibilities, it is impossible to measure their performance fairly.
2. Choose only three to five things
Do not measure everything. Choose the things that have the biggest impact on the business. For example, for sales staff: monthly sales and number of new customers. For operations staff: order accuracy and delivery time.
3. Make sure it can be measured
“Working diligently” is not a KPI. “Completing all customer orders within two working days” is a KPI. When targets can be measured, staff know exactly what is expected.
4. Review regularly, not once a year
An annual appraisal is too slow for a small business. A short discussion every month or every quarter allows problems to be spotted early and corrected before it is too late.
Link performance to staff development
The purpose of KPIs is not to find fault with staff. When someone does not hit a target, ask why first. They may need training, better tools or coaching from more experienced staff.
Staff who see a path to grow within the company are more likely to stay longer. For a small business, keeping good staff is far cheaper than constantly looking for replacements.

Salary and bonus decisions become fairer
When performance is recorded throughout the year, decisions on pay rises, bonuses and promotions can be based on data, not feelings. Staff also accept decisions more easily because they know the basis for them.
